Over the next 60 minutes, Katy and I are going to walk you through the operating system we use to lead a program with both heart and margin: the CEO Lens (Mission + Margin), the 3-Pillar Operating System (People, Systems, Numbers), the CEO Scoreboard of seven numbers every owner should know, and the Culture Equation that keeps great teachers from leaving.

Before you press play, do these three things:

1. Block 90 minutes on your calendar. The training is 60 minutes, but you'll want a few minutes before to settle in and time after to fill out the workbook while it's fresh. Treat this like a staff meeting you'd never cancel.

2. Download the workbook from the next lesson. Open it before you press play — you'll be auditing your own program in real time, pillar by pillar, and the workbook is where the thinking lands.

3. Name the one number or problem you've been avoiding. Before you start, write down the part of your program you know needs attention but haven't tackled — the number you don't look at, the team member you keep tolerating, or the system that only works because you're in the building. The frameworks you're about to learn are built to be applied to a real situation, not absorbed in theory.
